Today’s Q & A

Question: What do you do to coach and create opportunities for new leaders?

Answer: Two tools I have used effectively with direct reports and future identified leaders include Career Planning Contracts and Personal Inventories.

CPCs are an exercise where employees 1. assess "where they want to be" in 5 years (note: not what position they want), 2. Identify gaps in skills and experience to get where they want to be and what they will do and in what year to close the gaps, 3. Define specifically what their supervisor and/or mentor can do to help them. A great discussion tool to align to expectations and set a coaching plan. The document should be signed as a commitment to each other.

P*s are a simple 4-block identifying 1. employee's top relevant skills (no more than five), 2. for each skill, specifically how demonstrated, 3. top areas where improvement is needed (no more than three) 4. for each area of improvement needed, what if anything the employee will do to improve.

The PI help the employee have an honest conversation with themselves but is not required for them to share, or even demonstrate they completed the exercise. IF you have gained enough trust in your relationship with the employee to voluntarily share that document, you’ll have passed a leadership test.

I update each of these exercises annually, even though I am self employed and document the outcomes.

It is hard to improve what you don’t diagnose and measure.
